Rebuilding a podcast's format around what listeners asked for
The AI Podcast had strong content and a quiet audience. I researched what listeners wanted and rebuilt the show around it, which lifted retention by 35% in three months and social engagement by 60%.

The AI Podcast
The problem
Good episodes, quiet audience
The podcast covers AI breakthroughs, ethical questions and industry news, and the episodes held up: the discussions were insightful. But listeners were not interacting with them or sharing them, and retention and engagement were both soft.
The diagnosis was that the content was fine and the format gave the audience no way in.
What I changed
Ask the audience first, then rebuild around the answers
- Research the audience
Ran LinkedIn polls and direct surveys to learn what listeners wanted from the show instead of guessing.
- Introduce a new format
Moved to structured Q&A sessions with AI experts, so each episode answers real questions.
- Launch a social campaign
Cut short, engaging video snippets and published interactive LinkedIn posts so the show could be shared in seconds.
- Open a community space
Gave listeners a place to submit AI-related questions before an episode is recorded.
Results
Three measurable changes
What changed after the new format
AI industry blogs featured the podcast, widening its reach and credibility beyond the existing audience.
Why it worked: the fix was not better content, it was giving the audience a way in. Once listeners could shape an episode before it existed, they had a reason to show up for it and a reason to share it.
